Who it is for

  • Process Owner/Full Model Assessor

Anyone who wants to know how AI-native their organization actually is: technology and business leaders, architects, transformation and AI program leads, and practitioners. No specific role is required.

What you will gain

Identifies whether AI adoption is structural or superficial. Surfaces the architectural, governance, and cultural gaps that prevent an organization from operating at AI speed. Shifts the conversation from 'are we using AI?' to 'is AI native to how we operate?' Offered as a free diagnostic: the results show where AI is structural and where it is superficial, and what to do next in each domain.

About this assessment

This assessment measures whether AI has become native infrastructure in the enterprise or remains an experiment running alongside the real operating model. It is intentionally compact: 15 questions designed to surface the structural indicators that separate organizations using AI from organizations that are AI-native.

The assessment covers four domains. Workflow and Tooling evaluates whether AI capabilities are embedded in the tools people actually use, whether agents orchestrate multi-step workflows autonomously, whether standard context protocols (like MCP) govern agent-to-API communication, and whether AI agents participate in cross-provider service management. Data and Context evaluates whether proprietary data is continuously vectorized and accessible through RAG, whether feedback loops refine model behavior without manual retraining, whether multi-tenant isolation prevents context leakage, and whether context window lifecycle management prevents decisions on stale data. Governance evaluates whether deterministic guardrails prevent data egress at AI speed, whether non-human identity management governs agent credentials, whether the enterprise maintains continuous compliance with AI management frameworks like ISO 42001, and whether a structured platform governs the full AI use-case lifecycle. Culture evaluates whether architecture decisions mandate AI-first evaluation, whether performance metrics reward human-AI collaboration output, and whether teams practice responding to agentic AI failures.

The assessment is not exhaustive. It does not cover model fine-tuning, training infrastructure, or AI research capabilities. It focuses on the structural and cultural indicators that determine whether an organization can operate at AI speed or is still translating between human workflows and AI capabilities.

KPIs to track

Measures that show whether the improvements hold.

KPI
Embedded AI Usage Rate - Percentage of AI interactions starting inside embedded tool integrations rather than standalone chat. Target: over 70%.
Agent Autonomous Completion Rate - Percentage of agent workflow executions completing without human intervention. Target: over 40%.
Retrieval Knowledge Coverage - Percentage of identified enterprise knowledge domains with active vectorized retrieval pipelines. Target: over 50%.
AI Guardrail Coverage - Percentage of production AI pipelines with active automated input and output guardrails. Target: 100%.
AI-First Evaluation Compliance - Percentage of new capability requests with a documented AI or agent evaluation before build. Target: 100%.

  • NIST AI RMF 1.0
  • EU AI Act
  • OWASP Top 10 for LLM Applications 2025
  • ISO/IEC 27001:2022
  • NIST SP 800-53 Rev 5

Works best with

Practices this assessment relies on. Assessing them too gives a fuller picture.

Data Governance: RAG and vectorization require classified, access-controlled enterprise data.
Identity and Access Management: NHI governance requires IAM infrastructure with service account and API key management.
Enterprise Architecture (v7.9.6): AI-first mandates require a functioning architecture review board.
Change Management: Cultural transformation requires organizational change management capability.
Recommended: Complete AI Governance (v11.9.6), Data Governance, IAM/PAM, and DevSecOps assessments for full context.
