What you will gain

Shows whether AI ideas are compared, approved and governed consistently from idea to retirement. Exposes high-risk use cases and agents that skip review, pilots with no end date, business cases that count hours as cash, live systems nobody monitors and value nobody confirms. The result is a prioritized, evidence-based improvement plan tied to named documents and measurable targets.

About this assessment

Most organizations now have more AI ideas than they can safely deliver. Some are valuable, some duplicate tools already owned, some carry risks nobody has examined, and some arrive quietly as AI features switched on inside software already licensed. Without a managed lifecycle, AI spending follows whoever pushes hardest, high-risk systems and autonomous agents reach customers without review, pilots run forever and nobody can prove which investments paid off. This assessment follows a use case in the order it happens. It starts with the foundations: an approved lifecycle with gates, permitted and prohibited uses, risk appetite and tiers, approved platforms and strategic priorities. It then tests who decides: named roles, separation of duties between those who propose, score and approve, a chartered review board, tiered approval authority, recorded decisions and trained role holders. Intake and triage test a single front door for every source, problem-first submissions, baselines, AI suitability and reuse checks, early risk screening and clear outcomes. Scoring tests anchored models, deployment complexity, data readiness, ranking against capacity and calibration. Risk tiering covers impact assessment, privacy, AI security threats, human oversight design, the autonomy and tool permissions of AI agents, tier-driven controls and vendor AI. The later domains test pilots with stop criteria and real test sets, business cases with total cost and confidence-adjusted benefits, verified safeguards and an independent go-live decision, monitoring, incidents, revalidation and change re-entry, value reviews confirmed by Finance, orderly retirement and a complete portfolio register with executive reporting and yearly improvement. Each question is scored on whether the practice is documented, carried out and demonstrably effective, so results show whether a gap is a missing standard, an adoption problem or a lack of evidence.

KPIs to track

Measures that show whether the improvements hold.

KPI
AI Use Cases Governed - Share of AI in production, including vendor-embedded AI, that passed every applicable lifecycle gate. Target: 100%.
Agent Permission Control - Share of agentic use cases with an approved autonomy level and permission list before build. Target: 100%.
Pilot Stop Discipline - Number of pilots past their end date without a recorded decision. Target: 0.
Production AI Under Oversight - Share of production AI systems with quality and drift monitoring. Target: 100%.
Realized Value - Share of value reviews with Finance-confirmed benefits. Target: 100%.

Works best with

Practices this assessment relies on. Assessing them too gives a fuller picture.

IT Demand Management (v9.9.6) and Change Management (v8.9.6): demand intake routes AI requests into this lifecycle (3.1), and the go-live decision (8.7) is raised as a normal IT change under Change Management.
AI Governance (v11.9.6): owns AI policy, use classification, the impact assessment method and the security, agent, transparency, deployment, monitoring and incident standards; this model checks that each use case applies them (1.2, 1.3, 4.4, 4.7, 4.8, 5.4, 6.4, 8.3 to 8.5, 8.7, 9.1, 9.3) and reconciles its register with the AI System Inventory (11.2).
AI Pipeline and MLOps: engineering, deployment and monitoring depth behind 8.6, 8.3 and 9.1.
AI Spend Management (v12.9.6): owns the AI Business Case and Cost Model Template and the AI Provider and Model Inventory and covers running cost; this model uses them for unit cost (6.5), total cost of ownership (7.2) and register reconciliation (11.2).
Shadow AI Sprawl Governance (v3.9.6): discovery of unmanaged AI tools that should enter the single intake (3.1).
Value Realization and Investment ROI (v7.9.6): owns the Benefits Register and the benefits methods behind 7.3, 7.4 and 10.1 to 10.4.
Cyber Risk Management (v8.9.6) and IT Risk Management (v7.9.6): AI attack risk in the Cyber Risk Register and AI operational risk in the IT Risk Register, fed by 4.7, 5.4 and 9.3.
